Innovative Mindset

Hi,

I just finished an interview with one partner in McKinsey. The feedback i got after it was that I am quite structural and have good communication skill, but a bit lack of innovation in my answers. Thus i am wondering what it really means by "innovation“ and how to be “innovative” in my next interview. Many thanks.

Hi there,

Unfortunately this is one of the typical problems of the feedback provided by consulting companies. As in your case, it is usually quite generic and difficult to apply.

Being “innovative” per-se doesn’t mean much. My hypothesis is that you had to be more creative in your answers and present additional details after the first level of the structure. If you know the part where you had issues, it would be useful if you could present it, so that we can help more.

Assuming the problem was creativity and you already clarified the goal (as mentioned by Pedro, this is very important), I would recommend the following to improve:

  1. Ask for one minute of time to structure your thoughts
  2. Present a first level of the structure with MECE buckets
    1. You can do this even if you have never seen that question before. If you have no idea on how to structure a first level, you can use a structure as X vs Non-X
    2. Potential examples include: Long term vs short term; Current vs New; Financial vs Non-financial
    3. The more you practice cases in the right way, the more you will be able to derive appropriate MECE buckets fitting a case
  3. Brainstorm options in each bucket
    1. Your creativity in this area is directly correlated with the number of cases you have done
    2. If you are weak in creativity for one specific industry, the most effective strategy is to go through cases of a good consulting MBA casebook for that industry
    3. There are many casebooks available for free online – although not all are good. Screen the list for the industries interesting for you and work on them. MBA casebooks are not good in terms of the structure of the case but can help to develop creativity

Below you can find an example of how to brainstorm in a structured way.

Interviewer. So, generally speaking, how would you decrease the cost of raw materials?

► STEP 1: ASK FOR ONE MINUTE OF TIME

Interviewee. That’s an interesting question. Do you mind if I take 1 minute to think about it?

Interviewer. Please take your time.

► STEP 2: IDENTIFY MECE BUCKETS

Interviewee. Thanks; I believe there are two key areas to decrease the cost of raw material; we may decrease the cost of each unit, or we may decrease the number of units we buy. I would like now to go a bit deeper into these two components.

(Note that even if you are brainstorming, you are first presenting a list of the MECE areas. This is fundamental to brainstorm correctly)

► STEP 3: BRAINSTORM OPTIONS IN EACH BUCKET

Interviewee. Well, in order to decrease the cost per unit we may do a couple of things, keeping in mind we want to maintain revenues at the same level:

  1. we may negotiate a lower price;
  2. we may look for other suppliers.

In order to decrease the number of units, we may do the following:

  1. we may start to use a more efficient technology for our raw material, so that we have less waste;
  2. we may use a new kind of raw material for which there is less waste.

Here's how to approach brainstorming exercices: 

  • Make sure you focus on your specific objective, ideally some quantitative metric
  • Then you need to come up with a structure to meet that objective. You should build a structure that is as detailed as possible in its component factors. In some cases, using process flows as a structure can go a long way (process to build the product, process to buy a.k.a. customer journey, etc.)
  • Then you have to come up with ideas for each of those detailed component factors (i.e., what drives impact in each of those factors).

 

Having said this, please note that being creative is highly correlated with how many cases you have done, and in particular how many detailed structures you developed for similar questions (i.e. take the time after the cases to do this). You will only be “creative” during the case performance if you have previously considered similar problems. 

I would add that reading businesses news (and I mean business news, not financial news) also helps a lot, but takes a long time if you are in a hurry…

Dear Anon,

This refers to the creative aspect of your answers.

At the core, McKinsey wants to see creative ideas communicated in a structured manner, the more exhaustive the better.

Your goal should be to come up with a tailored and creative answer that fits the question. The framework should - broadly speaking - follow these three characteristics:

  • Broad
  • Deep
  • Insightful

As I understand from your feedback (with limited context, be aware!), you lacked some creative ideas. You would need to go into more detail and qualify your answer with practical examples and more details, in addition to providing the more obvious potential ideas.

The firm wants to see exhaustive and creative approaches to specific problems, which more often than not do not fit into the classic case interview frameworks that were en vogue 10 years ago...

Again, this only applies if everything you say

  • adds value to the problem analysis
  • is MECE
  • is well qualified
  • includes a detailed discussion of your hypotheses at the end

The difference in format and way of answering a question is the reason why I recommend preparing very differently for McK interviews vs. other consultancies.

Hi there,

This essentially fits with the “creativity” aspect. So, you need to take into account the company, industry, situation, etc. to really think about the current situation. What you say needs to be tailored to the case itself.

So, if we're talking about, say, Netflix, then instead of just saying “price” and “volume” you'll say subscription fees and subscribers. You need to get on that daily reading and your industry deep-dives!
