PEI Questions - Once and for all

Hi, 

I have noticed conflicting answers when it comes to the question: what types of questions are posed in the PEI part of the McKinsey interviews. 

Some say it will be a general question on one of the three dimensions, i.e., tell me about a time you let a team, tell me about a time you influenced people, etc.
Others say that the question may be more specific such as: “Tell me about a conflict you incurred during a team setting”. 

Is the type of question (broad vs. concrete situation) dependent on the consultant/country or why are answers conflicting in this regard. And most importantly, what is actually asked in a first round McKinsey interview for a German office?

Hi there,

This is a common misconception that is unfortunately also perpetuated knowingly by coaches on PrepLounge and elsewhere to sell their advice. 

All you need to know in brief:

  • There are actually 4 PEI dimensions since Entrepreneurial Drive is replaced by Courageous Change and it is those 4 only
  • Each dimension has very specific evaluation criteria with an associated score sheet that interviewers are looking for, regardless of how the initial question is framed or asked. There is no leeway for the interviewers with regard to this evaluation
  • Coaches and websites that discuss more than the 4 PEI dimensions and related questions either do not know and copied their “wisdom” from another ignorant source or do this on purpose to sell their courses or services

Regarding Mck Germany:

  • McKinsey Germany uses Inclusive Leadership exclusively in the first round since the start of the pandemic. The other dimensions are part of the second round
  • Courageous Change is not used in Germany (yet)

People need to stop trying to predict the exact sequence of events…

No matter what you expect, the interview will not go as planned. You need to be ready for anything!

“What is asked in the 1st round McK interview for a Germany office on November 5, 2022” is impossible to know.

Remember that you're training to be a consultant. Every single day will be different and unexpected. You are training to react and adjust and adapt to anything that comes your way.

This is not an exam that you can just memorize…

I find so many candidates are trying to memorize and plan for every single step. You need to be ready for anything.

From a McKinsey offeree of mine last week: "You called it on the PEI’s… one of the partners was like, 'I’m going to go off script for this because I don’t like the one they gave me'"

Yes, prepare your stories, but please be flexible and adaptable. 

You need stories that cover about 10+ scenarios. This doesn't mean you need 10 stories. Create a series of stories that you can adjust and adapt based on the question. Please don't go in expecting x and y thing to happen...because then you'll be stuck when it doesn't.

I can understand the confusion and the thread on this question is not likely to make your life easier :)

But in short, there are three dimensions: inclusive leadership, personal impact and entrepreneurial drive (this last one is in the process of being replaced by courageous change and currently trialled in some offices). 

There are example of questions for each of the dimensions on McKinsey's website, but in reality some interviewers choose to resort to these questions or come up with variations of their own. 

The most important thing about preparing these stories is knowing how to adjust them on the spot in order to make them relevant for the discussion. Never try to just press the play button and hope for the best. The interview is a conversation at the end of the day, so the story should not only be relevant, but also allow you to connect with the interviewer.

Hi there,

Q: Is the type of question (broad vs. concrete situation) dependent on the consultant/country or why are answers conflicting in this regard.

Most candidates I help get the broad type regardless of the country. I heard both the “broad” and “concrete” variations in the same country so I don’t think there is a definitive rule based on geography. If you have two stories per dimension you should still have enough variety to face specific questions anyway.

Incidentally, the dimensions are 4 now. They recently added “Courageous change” as well as a substitute for “Entrepreneurial Drive” in some countries. You can find more on that below:

McK might have a specific evaluation key on how they assess a candidate's traits based on stories/situations along different dimensions.

However, you will need to craft such stories regardless of whether you are applying for McK or elsewhere. Pretty much everyone wants to know how you've dealt with conflict, what kind of leadership and drive you've exhibited, etc.

Think of relevant examples from your prior job or university experience along these broader buckets so you can credibly share stories. Based on how specific the question gets, you might want to have some additional details in your back pocket you can use for embellishment where needed. But coming up with a scenario plan that has different answer options for every little permutation of an anticipated question seems like overkill. This is also not how you'd approach an actual consulting project.
